               So if I downloaded gmax or something similar, how easy would it be to move the face of one head onto the other? I assume that could be done without remodeling, but only if the features match the new model and happen to synch up?

               I am thinking you don't need to use GMax at all.  Using NWN Explorer Reborn 1.63, search (CTRL-S) in the tree list labeled "NWN Texture Packs" for pfh0_head001.plt

Once you're looking at that, look at the other head PLTs with the pfh0_ prefix.  Notice the similar layout?  This is probably "just" a PLT job where you copy the face from one PLT using GIMP or Photoshop into another. 

I'm sure there's quite a bit of work involved in blending and scale matching the new face into the target but there's nothing about it that doesn't seem "doable".  There are lots of things I'm leaving out, like extracting the head model and eventually modifying it to be a new head (if that's what you want), but off the top of my head this is mostly PLT work.

I'm not saying it's easy, but I found editing PLTs in GIMP to be Not That Badâ„¢.  Especially after I learned how to use the QuickMask tool in it.

Edit: P.S. Some face PLT's may have the eyes in the Tattoo1 layer or something like that.  So you may wind up needing to modify more than one layer.
